How We 3x'd a B2B SaaS Demo Pipeline With AI
A case study on the AI lead qualification and outbound system we built for a B2B SaaS client that tripled qualified demos in 90 days.
A B2B SaaS client came to us last summer with a brutal math problem. Their sales team was booking 22 qualified demos per month. Their growth targets required 65. Hiring three more SDRs would take four months and blow their runway. Instead, we built an AI qualification and outbound system that tripled their demo pipeline in 90 days without adding a single headcount. Here's exactly how.
The Starting Point
Our client is a Series A workflow automation platform selling into mid-market operations teams. Average contract value is $48,000. Sales cycle is 47 days. The bottleneck wasn't closing. It was getting the right buyers into the first conversation.
Their existing process looked like this:
- Two SDRs working Apollo lists and LinkedIn Sales Navigator
- A 3% reply rate on cold outbound
- 18% demo-to-opportunity conversion
- 22 qualified demos booked per month on average
The real issue was time allocation. Their SDRs were spending roughly 70% of their day on research, list building, and personalization. Only 30% went to actual outreach and follow-up. Every rep was a bottleneck unto themselves.
What We Built
We designed a three-layer AI system that sat between their CRM, their data sources, and their outbound tooling. The goal was not to replace the SDRs. It was to give each rep the leverage of five.
Layer 1: Intent Scoring Agent
The first layer ingested signals from six sources: LinkedIn activity, company job postings, funding announcements, tech stack changes via BuiltWith, podcast mentions, and product usage data from their free tier. We trained a scoring model on 18 months of historical closed-won deals to identify which signal combinations actually predicted purchase intent.
The result: the scoring model surfaced accounts that were 4.2x more likely to convert than a standard Apollo filter.
Layer 2: Research and Personalization Agent
Once an account was flagged, a second agent pulled together everything a senior SDR would gather manually. Recent company news, the target prospect's posts and engagement patterns, their likely workflow pain points based on role and tech stack, and a custom hook tied to a specific trigger event.
Each research brief took the agent 90 seconds to produce. A human SDR doing the same work took 25 to 40 minutes. The briefs fed directly into a personalization engine that drafted cold emails with specific, non-generic opening lines tied to real observed behavior.
Layer 3: Human-in-the-Loop Approval
This is where most AI outbound projects go sideways. Fully automated sending produces spam that tanks domain reputation and closes doors permanently. We built a lightweight approval interface where SDRs could review, edit, and ship 40 to 60 personalized sequences per day instead of writing 8 from scratch.
The Results at 90 Days
The numbers moved faster than anyone on the team expected.
- Qualified demos per month: 22 to 67 (a 204% increase)
- Reply rate on cold outbound: 3% to 11.4%
- Time spent on research per rep: 28 hours/week to 4 hours/week
- Demo-to-opportunity conversion: 18% to 26% (the leads were simply better)
- Cost per qualified demo: $312 to $94
Notice what didn't change. We didn't hire anyone. We didn't buy a new sales engagement platform. We didn't overhaul their CRM. The existing team simply had dramatically more leverage and spent their time on higher-value work.
How We Rolled It Out
We did not flip a switch on day one. The rollout happened in three phases across 12 weeks, and the pacing mattered as much as the technology.
Weeks 1-3: Instrumentation. We connected their CRM, their product analytics, their outbound tool, and six external data sources through a central orchestration layer. No outgoing messages yet. We just wanted a clean pipe.
Weeks 4-7: Shadow mode. The scoring model ran in parallel with the SDRs' existing process. We compared the AI-surfaced accounts against the ones the reps were already working. When the model flagged a company the reps had ignored, we tracked whether it converted. It did, more often than not. That built trust before we changed anyone's day-to-day.
Weeks 8-12: Full production. The reps started working exclusively from the AI-prioritized queue, using agent-generated briefs and drafts. We iterated on the scoring weights weekly based on reply and demo data. By week 10, the system was tuning itself with minimal intervention.

What Made This Work
We've built similar systems that haven't moved numbers this much. Three things made this project different.
1. Real Intent Data, Not Firmographics
Most outbound AI tools just repackage the same firmographic data everyone else uses and call it "intent." We spent the first two weeks of the project instrumenting signals no other system had. That data moat is what made the scoring model actually predictive instead of marginally useful.
2. Humans Stayed in the Loop
The SDRs approved every single outgoing message. That kept quality high, protected domain reputation, and crucially, kept the reps invested in the system instead of threatened by it. When reps trust the tool, they push it. When they don't, it dies.
3. Tight Scoping Up Front

What This Is Not
This is not a story about replacing salespeople with bots. Every company we've seen try full automation has burned their sender reputation and lost deals. This is a story about compounding human expertise with AI leverage. The best SDRs got dramatically more productive. The weaker reps saw exactly what good looked like and leveled up.
